I've been trying to fix all the problems with my xbox and thanks to SPPV I got the software issues taken care of. Now the hardware issues... Ok this one is a little odd, my dvd drive will only work when the machines cold like when I first turn it on but after it's warmed up even a little the drive will stop detecting the disc... I have already disassembled the dvd-rom used canned air and cleaned the laser lens and mirror with alcohol which is probably why it's working at all now... Any ideas or suggestions?

currently I got it set to 5x but even when it was set to 1x the temps were within normal range.

You dont want the fan too high cause theirs no air intake fan and it will create a hot vacum. Try taking the top off the case, let it run a bit then see if it reads a disc ok

I havent tried it with the cover off. so even with the cpu and motherboard temps down the dvd-rom could still be running hot? at idle the cpu was about 138F with the fans set to 1x now the idle temp is around 111f with the fans set to 5x.

138 is off the charts. Thats like being locked in Hell lol. But honestly it shouldnt disable the DVD. Ive ran my XBOX at like 62c which is about 140f after some serious dev/debug work and dvd still ran ok. Just to refresh my memory are you chip/tsop or softmod?

Ok I remeber now Executor at boot up. So does running no cover work OK? Personaly I cant think of a bios issue that would cause this. And I cant see a thermal paste replacement on cpu and gpu fixing it (but switching out the cheap ass M$ crusty paste for some Arctic Silver wouldnt hurt) I think honestly its a straight up hardware failure. Do you have another XBOX kicking around you could poach the DVD from to confirm a DVD drive hardware failure with? A PCs DVD ROM and a Molex IDE power splitter would also work (the things on PC PSU that split one IDE power port to 2 or 3)
You can semi switch out the XBOX DVD with a PC DVD just it wont read retail games just burned discs

while I had it open I did replace the thermal paste with artic silver actually, I had some laying around from when I replaced the heatsink on my pc...
I also have a extra pc dvd laying around but no other xbox's...
All the game discs I have are retail so I guess the pc-rom wount do it if it can't read the games. Is there anyway to get them on the xbox even with a dvd drive on the fritz? or am I going to have to find another one?
How could I make a burned disc if I don't have a drive that can read a retail one???

if I take the cover off to try and keep the dvd-rom cool would that screw up the air flow characteristics for the CPU and GPU heatsinks considering the locations of the air inlet ports to the case fan causing them to run hotter? Would you have any other suggestions as to why the dvd drive would behave like it is? I'm kinda temped to pour some of that denatured alcohol over it's internals to get it theroughly clean with it unpluged and cool of course...
I had just noticed that when I am able to get it to read and I start dvd2xbox the transfer rate will go from 2-3 Mb/s and count down to 0.24 Mb/s than stop...

I tried your suggestion by taking the cover off the xbox than try running it, the dvd drive worked for a little longer than had it's usual issue...

If you have any spare fans around, put one blowing into the bottom of the DVD drive (obviously outside of the case). Trying to run a disc with the top part of the DVD drive makes the disc fly away.
Does the drive feel warm to you? I didn't even think they needed any cooling because they made so little heat. _________________

it always feels cool to the touch, I even tried placing a ice pack on top of it with a paper towel in between so nothing gets wet from condensation and that didn't help any more than just taking the xbox lid off. I've been trying to back up my game discs lately and according to the lapsed time counter it will work for about 4min before it stops reading and says "empty" or "no disc"... I've been listening to it lately and when it's working I can hear it spin but when it's not I just hear afew dull clicks than nothing. maybe the disc spinner?

You can try looking in the DVD drive when the disc has stopped reading. If you see the disc not spinning it is probably a motor issue (maybe bearings, maybe circuit is bad, idk).
The clicks will probably be the laser trying to focus on the DVD. I would say from that it is very likely that your motor is dying. _________________

I decided to run the drive with its cover off... it spins fine... but it looks like the laser isn't focusing the lens goes up and down when it's not reading, the few times it does read the laser is steady. it turns out that clicking is the laser assembly getting as close to the center of the disc as posible, tapping the spin motor mount/base
